Black Friday is November 27, 2026, and Cyber Monday is November 30. As of today, there are roughly seven weeks left. That is enough time to make the changes that matter most, if you focus on list health, segmentation, and a clean send plan rather than trying to rebuild your program.
Klaviyo's own guidance frames BFCM as won in the months before November, through audience building, systems setup, and early planning. If you are behind, this guide tells you what to do first.
The short version: protect deliverability, warm your best audiences early, decide your offer structure before you build creative, and plan the post-BFCM follow-up as carefully as the sale itself.
Key dates
| Date | Moment |
|---|---|
| Oct 8 to Oct 21 | Lock offer strategy, finalize segments, start list warming |
| Oct 22 to Nov 8 | Build and QA creative, flows, and SMS; launch early-access sign-ups |
| Nov 9 to Nov 22 | Early access and teaser sends; final deliverability checks |
| Nov 23 to Nov 26 | Preview sends to VIPs; final QA; Thanksgiving Day |
| Nov 27 | Black Friday |
| Nov 28 to Nov 29 | Weekend sends |
| Nov 30 | Cyber Monday |
| Dec 1 and after | Post-BFCM follow-up, thank-you flows, winback of non-buyers |
Step 1: Decide your offer structure first
Creative and calendars depend on this. Decide:
- What the offer is (percentage off, tiered, bundle, gift with purchase, early access)
- How Black Friday and Cyber Monday differ. If Black Friday opens at one level and Cyber Monday jumps without a clear reason, subscribers learn to wait. Give each day a distinct reason, such as a different product set or a new bundle
- Who gets what first. VIPs and past BFCM buyers should have early access or better access than first-time prospects
- What your margin can handle, including shipping and returns
Step 2: Prepare deliverability now
BFCM sends a sharp spike in volume. Mailbox providers watch for sudden changes, so build a steady ramp.
- Re-engage and clean. Run a re-engagement send to unengaged subscribers now, and suppress those who do not respond before the peak weeks
- Send to engaged segments first. Start with your most active subscribers and widen to the full list later in the event
- Ramp volume gradually. Add sends in October rather than jumping from low volume to peak
- Check authentication. Confirm SPF, DKIM, DMARC, and one-click unsubscribe
- Monitor complaint and bounce rates weekly, and pause if they climb
See Email Deliverability for Ecommerce for the full checklist.
Step 3: Grow and qualify your lists
Every subscriber you add before Black Friday is one you can reach during it.
- Add early-access sign-ups to pop-ups, landing pages, social bios, and packaging
- Prompt email-only subscribers to opt into SMS, with separate, clear consent for each channel
- Use social comment-to-DM flows to capture subscribers. See What Klaviyo Social Marketing Unlocks
- Make sure new subscribers who join during BFCM get a welcome message that mentions the sale, not a generic welcome that ignores it
Step 4: Build your BFCM segments
Build and validate segments before October ends, not the morning of Black Friday.
| Segment | Use | Message angle |
|---|---|---|
| VIPs and past BFCM buyers | Early access | Exclusive access and first pick |
| High-value repeat customers | Pre-sale preview | Reward and recognition |
| Engaged, non-purchasers | Primary sale audience | Offer and urgency |
| Cart and browse abandoners | Flow plus targeted campaign | Reminder with product and deadline |
| Unengaged | Limited, late sends | Strong offer, final-hours reminders |
| Recent purchasers (last 14 days) | Suppress or soften | Avoid sending an offer they just missed, or add a price-adjustment policy |
Step 5: Map the send calendar
A workable structure for email, with SMS support:
| Phase | SMS | |
|---|---|---|
| Pre-sale (mid November) | "Early access" sign-up and preview | Sign-up reminder to SMS subscribers |
| VIP early access (Nov 23 to 26) | VIP-only offer | VIP go-live text |
| Black Friday morning | Main launch | Go-live text |
| Black Friday evening | Resend to non-openers with a new subject line | Short reminder for engaged subscribers |
| Saturday and Sunday | Weekend highlight or best sellers | Optional, only if there is news |
| Cyber Monday morning | Cyber Monday offer | Go-live text |
| Cyber Monday evening | Last-chance email | Final-hours text |
| Tuesday | Thank-you or extension for engaged non-buyers | None, or a light reminder |
Keep SMS to moments of real urgency, and use suppression so no one gets the same message three ways.
Step 6: Prepare your flows
Flows run during BFCM without extra effort, if they are ready.
- Welcome flow: reflects the sale and the early-access promise
- Abandoned cart and checkout: speed up the first message and keep SMS reminders inside quiet hours
- Browse abandonment: keep it conservative to avoid fatigue
- Post-purchase: adds an order confirmation tone, delivery expectations, and a thank-you, not another discount
- Smart Sending and frequency caps: decide how they interact with campaigns so important sends are not suppressed by accident
Step 7: Plan SMS carefully
SMS performs best during BFCM when it stays short and timely.
- Respect quiet hours by recipient time zone
- Keep consent records current and honor opt-outs immediately
- Test RCS for product launches and carousels, with SMS fallback. See RCS vs SMS
- Keep message volume per subscriber reasonable so opt-outs stay low. See SMS Compliance for Ecommerce
Step 8: Prepare creative and operations
- Build modular templates so late changes do not need a full redesign
- Pre-write subject line and preview text variants
- Draft customer service answers for shipping cutoffs, returns, and stock questions, and make sure sale messages are suppressed for customers with open support issues
- Set an approval process and a named owner for sends during the weekend
Step 9: Use direct mail as a differentiator
If your list is crowded with competing offers, a physical piece to VIPs or lapsed high-value customers can cut through. Mail needs lead time, so confirm print and delivery windows now. See Direct Mail for Ecommerce.
Step 10: Measure during and after
| Metric | When to watch |
|---|---|
| Revenue per recipient | Daily during BFCM |
| Click rate and placed order rate | Daily |
| Unsubscribe, complaint, and bounce rates | Each send |
| SMS opt-out rate | Each send |
| New customer share | After the weekend |
| Repeat purchase over the next 60 to 90 days | After the season |
Because Apple Mail and Gmail AI features can inflate opens, do not make open rate your guide. See AI and the Inbox.
After BFCM: where retention really pays off
- Thank-you and onboarding flow for new customers, with product education
- Cross-sell based on what they bought
- Winback for engaged non-buyers with a relevant reason to return
- Sunset subscribers who ignored every send
- Review the data for lessons about offer, timing, and segments, and document them for next year
If you are late: the three-day triage
If you read this with days to go, do these first:
- Clean your list and suppress long-term unengaged subscribers
- Finalize your offer and write the Black Friday morning email
- Confirm your abandoned cart and checkout flows are live and tested

FAQ
When is Black Friday 2026?
November 27, with Cyber Monday on November 30.
When should I start sending BFCM emails?
Start teasing and early-access sign-ups in early to mid November, with the main push the week of Thanksgiving. Preparation should already be underway.
How many emails should I send?
Enough to cover each phase, with segment-based frequency, and fewer to unengaged subscribers. Watch complaint and unsubscribe rates.
Should I send SMS on both Black Friday and Cyber Monday?
Usually yes for engaged subscribers, with different reasons to act each day and conservative frequency.
Can I change my email platform before BFCM?
It is risky. Postpone migrations until after the season unless there is no alternative.
