Case study · Direct Mail · Black Friday

Black Friday's biggest win.

How Goose Creek Candle turned lapsed customers into a 20.73x ROAS.

We used Klaviyo Marketing Analytics to build a precision RFM segmentation strategy, then executed it through PostPilot's direct mail platform to reach customers no digital channel could touch. The result was a 20.73x blended ROAS and a volume of truly incremental revenue no email or SMS campaign could have generated.

The opportunity01

Lapsed isn't lost.

Inside every brand's customer database is a segment that digital channels have stopped reaching: subscribers who have lapsed, unsubscribed, or simply gone quiet across email and SMS. For most brands, those customers are treated as lost. We take a different view.

Goose Creek Candle had a substantial base of high-value past customers who were no longer reachable through digital touchpoints. These were not cold prospects. They had purchased before, in many cases multiple times, and their behavioral data inside Klaviyo told a clear story about who they were and what they were worth. The opportunity was to take that intelligence somewhere those customers could actually be reached: the physical mailbox.

With Black Friday the highest-intent purchase window of the year, we built a direct mail strategy to reactivate Goose Creek Candle's most valuable lapsed customers at exactly the right moment, using data that already existed in the platform to make every piece count.

The strategy02

Our strategy, end to end, on two platforms.

Intelligence layer

Klaviyo Marketing Analytics

We built the full RFM segmentation natively inside Klaviyo, categorizing customers by recency, frequency and monetary value to decide exactly who was worth reactivating, and at what investment level.

Execution layer

PostPilot

Direct mail production and delivery, with the timing precision the strategy required: every postcard in homes before the Black Friday sale went live.

17

segments in the mailing, each defined by its RFM profile and/or lapse window, and each targeted exclusively because digital channels could no longer reach them. That targeting decision is the foundation of the incremental revenue story.

The intelligence03

RFM, built in Klaviyo, applied to the mailbox.

The precision of this campaign starts with data, and that data lived in Klaviyo. We used Klaviyo Marketing Analytics to build an RFM framework that went well beyond standard list segmentation, scoring every customer on three dimensions at once.

  • R

    Recency

How recently did this customer last purchase? The single strongest predictor of whether a lapsed customer will respond, and the data confirmed it at every tier.

  • F

    Frequency

How many times have they purchased? Five or more orders is a pattern of loyalty a first-time buyer hasn't built, and it changes the expected return on every piece mailed.

  • M

    Monetary value

What have they spent over their lifetime with the brand? Higher-value customers justify a higher cost per piece because the return on reactivation is proportionally greater.

The behavioral intelligence Klaviyo generates doesn't stop being useful at the edge of a digital send. We took Klaviyo's RFM data and applied it to a physical channel, reaching customers no inbox ever could.

Needs Attention + At Risk 16,467 5.15x

Incremental revenue04

None of this revenue existed before the postcard arrived.

The most important number in this campaign is not the ROAS. Every customer in this mailing had been filtered specifically because they could not be reached by email or SMS. Every order, every dollar of revenue, and every reactivated relationship was genuinely incremental. It didn't cannibalize digital performance, and it didn't overlap with customers who would have converted anyway. It added to the total.

This is the compounding value of a full-channel retention strategy. Email and SMS capture the customers who are reachable. Direct mail, powered by Klaviyo Marketing Analytics and executed through PostPilot, captures the ones who are not. Together, no segment of the customer base is left generating zero revenue in the most important sales window of the year.

Apply your analytics everywhere, not just inside the platform.

"Most brands think of Klaviyo as an email and SMS platform. What this campaign proved is that the analytics intelligence inside Klaviyo is far more valuable than that. When you understand your customers at the RFM level, you can act on that intelligence anywhere, including channels that have nothing to do with a digital send. We used Klaviyo Marketing Analytics to identify exactly which lapsed customers were worth reactivating, what their behavioral profile looked like, and how to prioritize them. Then we took that data into the mailbox. The revenue that came back was not revenue we were already going to capture. It was genuinely new, and that is the point. The brands that learn to apply their analytics intelligence across every channel, not just the ones inside the platform, are the ones that will win at retention."
